The middle three episodes of Rei are the Saikoroshi arc which is set after the series and were pretty much universally seen as canon prior to Sotsugyou (and should still be seen as so considering how much of a trashfire it was). Kira is dumb noncanon fanservice stuff but a lot of people love the final episode so watch that at least. Nekogoroshi is a standalone episode which plays into the mystery of Hinamizawa and is very good for what it is. Outbreak is fun but trash and completely not canon.
tl;dr Nekogoroshi, Rei 2-4 and Kira 5 are essential, but everything else is at least watchable.

Everything else just adds a little bit too much for me and takes away from another layer of the story, but maybe I'm just autistic. I don't even think the voice acting in Higu and Umi is entirely necessary, and I think it makes some parts far sillier than intended (like the constant rambling scenes across both works, which sound just a bit more silly when a guy has to read out all of them).
I do imagine the LN adaptations of Higu and Umi are good though. From what I've heard, Keiichi is a bit more like Battler in the Higu LNs but beyond that they seem to be fine.
But the manga and anime just never did it for me and feel more like derivatives than anything, like when a video game is adapted into a movie. Sure, the plot is functionally the same, but you're conducting everything through a completely different medium, and with the revisions to the VN I feel the same thing.
When I see someone posting about the VN and they're using a patch, I just feel like I can't really comment, because by that point it's just a completely different VN.
The art is different, the backgrounds are different, the literal sound (maybe even music) is different, sometimes even the dialogue is different to align with voice acting (that's how it is in the Higu patches at least), and the big change is CGs- Higu has one CG, Umineko has 5 CGs. These patches add dozens in a completely different artstyle.
At a certain point, it stops being the same thing and I can't really relate to the person experiencing it, it's just very autistic.
